What a Good Programme Sponsor Actually Does

The sponsor is the single most important role in a major programme and the least well understood. A strong sponsor materially improves the odds of success; a weak or absent one is behind a large share of failures. Yet the role is rarely defined, and many sponsors are appointed by seniority without a clear sense of what the job actually involves. Here is what good sponsorship looks like in practice.

By Christopher Fagan

What the sponsor is for

The sponsor owns the outcome, not the delivery. The programme team delivers; the sponsor makes sure the programme is set up to succeed, removes the obstacles only someone senior can remove, and holds the whole thing honest. It is an active role, not a monthly steering committee appearance.

What good sponsors do

They make the hard decisions promptly

Programmes generate decisions that only the sponsor can make, on scope, priority, funding and difficult trade offs. A good sponsor makes them quickly. Decision latency is one of the quietest killers of momentum, and it sits squarely with the sponsor.

They protect the programme

They shield it from the organisational noise, the competing priorities and the people who want to add scope, and they secure the resources and the business time the programme needs. This is work only someone with real authority can do.

They insist on honesty

A good sponsor makes it safe to report bad news early and unsafe to hide it. They ask the uncomfortable questions and reward the person who raises a problem rather than shooting the messenger. This single behaviour does more than any governance process to keep status real.

They stay close enough to tell

They are engaged enough to know whether the reporting matches reality, without descending into running the programme themselves. That balance, close but not in the weeds, is the hardest part of the role.

The failure modes

If you are a sponsor and unsure

The most useful thing a sponsor can do when uncertain is get an independent view of the programme they own, reporting to them rather than to the delivery team, so they can sponsor from a position of knowledge rather than trust. See independent programme assurance.
